What should you focus on for a CI/CD interview?
Can you explain a pipeline from commit to production?
Pipeline design was the largest topic, appearing in 66 of 231 interviews. The most asked question was how to design a pipeline from commit to production. Can you explain that whole path, not just name tools?
Reviews of answers to this question noted that some did not clearly separate application build, automated testing, and deployment. Check your answer against these prompts:
- Can you describe build, testing, and deployment as distinct parts of the pipeline?
- Can you explain how a change moves between environments?
- Can you say how repository structure and team responsibilities shape the workflow?
Can you explain the basics in plain words?
“What is CI/CD?” and “What is DevOps?” were each asked in 11 of 231 interviews. Basic definitions deserve attention alongside pipeline design.
Can you explain continuous integration, continuous delivery, and continuous deployment without treating them as the same thing? Can you describe what automation helps with and who owns the work? Also check whether you can trace a change from requirements through testing, code review, and production deployment.
Can you explain what makes a release ready?
Questions covered automated testing, quality gates, release approvals, and deployment strategies. Check whether your answer says what gets checked, not only which tool runs it.
- Which tests would you run, and when?
- What test reports, checks, and evidence would you require before approving a production deployment?
- How would you handle flaky tests?
- Can you explain staged rollouts, feature flags, and rollback strategies?
Can you explain the tools behind your workflow?
Tool questions covered Jenkins, GitHub Actions, GitLab CI, and Azure DevOps. Can you describe jobs, triggers, runners, and reusable workflows in the tool you know?
For builds, check whether you can explain artifact versioning, dependency tracking, and caching. For security, can you describe how the pipeline handles credentials, permissions, and approvals? For infrastructure and data workflows, can you explain Terraform state or how database schema changes are released?
Can you investigate a pipeline problem?
Interviewers asked how to investigate code or tests that pass locally but fail in CI. Can you explain what environment differences you would check? Can you describe how you would investigate a failed build or find a pipeline bottleneck?
A coding task appeared in 1 of 231 interviews: writing a script to trigger a pipeline. Can you write that script, rather than only describe how to start a run?

How would you design a CI/CD pipeline that takes code from commit to production?
Asked in 19 of 231 interviews · last asked Oct 23 · Design · Mid-level
Show answer
I would run checks and tests on each commit, then build and store a versioned application package. I would deploy that same package to staging and run integration and smoke tests. After those pass, I would release it to production, with approval if required. I would monitor the release and roll back if health checks fail.
- Keep build, automated testing, and deployment as separate stages; stop when a required check fails.
- Promote the same package across environments; keep environment settings and secrets separate.
- Use automatic production releases for continuous deployment; continuous delivery can require approval.
- Release gradually to limit risk, and plan rollback and compatible database changes.
What the interviewer checks: The interviewer checks whether you can connect pipeline stages into a safe, repeatable path from commit to production.
Common mistake (in 4 of 9 reviewed answers): Many answers forget that building, automated testing, and deployment are separate stages that must connect into one complete pipeline.

What is CI/CD?
Asked in 11 of 231 interviews · last asked Oct 20 · Concept · Junior
Show answer
CI/CD means continuous integration and continuous delivery or deployment. CI combines frequent code changes with automated builds and tests. Continuous delivery keeps tested code ready for release, while continuous deployment releases passing changes to production automatically. This gives teams faster feedback and makes releases more reliable.
- CI means merging small changes into a shared branch often and checking them automatically.
- Continuous delivery can include manual approval before production; continuous deployment does not.
- Automated tests catch problems early, but they do not guarantee bug-free releases.
What the interviewer checks: The interviewer is checking whether you understand CI, both meanings of CD, and their role in testing and releases.
Other ways it was asked
- “What is CI/CD, and how does it fit into deploying code to production?”
- “What do you know about CI/CD?”
- “What is CI/CD, and how is it used in software testing?”
What is DevOps?
Asked in 11 of 231 interviews · last asked Oct 12 · Concept · Junior
Show answer
DevOps is a way of working where development and operations share responsibility for delivering and running software. It combines teamwork, automation, frequent small changes, and feedback to make releases faster and more reliable. DevSecOps adds security checks and shared security responsibility throughout this work.
- Developers and operations work together instead of handing work off between separate teams.
- CI/CD and infrastructure as code make testing, deployment, and environment setup repeatable.
- Monitoring and learning from incidents help teams improve reliability.
- DevOps is not just a toolset or a team name.
What the interviewer checks: The interviewer is checking whether you understand shared ownership and daily practices, not just DevOps tools.
Other ways it was asked
- “What is DevSecOps?”
- “What does a DevOps team do?”
- “What is DevOps, and what are its core principles in day-to-day work?”
What is the difference between continuous integration (CI) and continuous delivery or deployment (CD)?
Asked in 4 of 231 interviews · last asked Oct 13 · Concept · Junior
Show answer
Continuous integration (CI) means merging code changes often, with automated builds and tests to catch problems early. Continuous delivery keeps tested changes ready for production, but a person decides when to release them. Continuous deployment automatically releases every change that passes the required checks to production.
- CI checks that code changes build and work together.
- Continuous delivery automates release preparation, but production release needs a human decision.
- Continuous deployment removes that manual release decision.
- CD can mean delivery or deployment, so clarify which one is intended.
What the interviewer checks: The interviewer is checking whether you understand automated code checks, release readiness, and manual versus automatic production releases.
Other ways it was asked
- “What is the difference between Continuous Delivery and Continuous Deployment?”
- “What is the difference between continuous integration and continuous delivery?”
- “What happens during the continuous integration (CI) and continuous delivery or deployment (CD) stages?”
What checks and evidence would you require before approving a production deployment?
Asked in 4 of 231 interviews · last asked Oct 18 · Scenario · Mid-level
Show answer
I would require reviewed code, passing tests, security scan results, and staging checks for the exact image being released. I would also check production configuration, database changes, monitoring, and a tested rollback or recovery plan. I would block release for failed required checks or unresolved high risks; passing checks cannot guarantee zero issues.
- Keep test reports, scan results, and approvals linked to the commit and immutable image digest.
- Verify secrets, configuration, dependencies, and database migration compatibility before release.
- Define health checks, alert owners, and clear conditions for stopping or rolling back.
- Use staged rollout checks to limit impact; database changes may need recovery beyond an application rollback.
What the interviewer checks: The interviewer is checking whether you use clear evidence and recovery plans to control deployment risk.
Other ways it was asked
- “What would you include in a release-readiness checklist to make sure everything is ready?”
- “In a basic pipeline for a containerized app, what gates or checks would you require before deploying to production, and why?”
- “How do you ensure a change is safe and free of issues before deploying it to production?”
How would you integrate automated testing into a CI/CD pipeline, including the workflow and tools?
Asked in 4 of 231 interviews · last asked Sep 18 · Tooling · Mid-level
Show answer
I run automated tests on every pull request and block merging when required tests fail. GitHub Actions or Jenkins builds the app and runs unit and integration tests. After deployment to a test environment, Playwright runs end-to-end tests. I publish test reports, promote only passing builds, and run smoke tests after production deployment.
- Run fast unit tests first, then integration tests and end-to-end tests.
- Use isolated test environments and controlled test data so tests do not affect each other.
- Save test reports, logs, and screenshots to help diagnose failures.
- Deploy the same tested build to production; define rollback steps if smoke tests fail.
What the interviewer checks: The interviewer checks whether you can choose suitable tools and use test results to control merges and deployments.
Other ways it was asked
- “What stages and activities are typically part of a test automation pipeline?”
- “Can you describe the workflow of a test automation pipeline?”
- “How do you integrate testing into a CI/CD process, which tools do you use, and how does the process work?”
How would you investigate code or tests that pass locally but fail in CI?
Asked in 4 of 231 interviews · last asked Oct 13 · Scenario · Mid-level
Show answer
I check the first failing CI step, its error, and any test reports or screenshots. I compare the tested commit, PR diff, dependencies, and test command with my local run. I reproduce the CI setup locally and change one factor at a time. Repeated runs help separate consistent failures from flaky tests.
- Check the workflow event and tested commit; PR checks may test a merge commit.
- Compare runtime versions, environment variables, permissions, and secrets; fork PRs normally cannot access repository secrets.
- Check timing, parallel execution, test order, shared staging data, and cleanup for intermittent failures.
- Compare runner resources, operating system, timezone, and network access, even when both runs target staging.
What the interviewer checks: The interviewer checks whether you use evidence to separate code changes, workflow problems, environment differences, and flaky tests.
Other ways it was asked
- “A test passes locally but fails in CI or the cloud while running against staging in both environments. What could cause this?”
- “If your automation is stable locally but fails intermittently in CI/CD, how would you systematically investigate whether the problem is code, script, or environment related?”
- “A CI check fails in a PR but passes on main. Which GitHub Actions logs and signals do you look at first to decide whether it's a flaky test, missing secrets, or a branch-specific change?”
How does a change move from requirements through testing, code review, and deployment to production?
Asked in 3 of 231 interviews · last asked Apr 23 · Scenario · Mid-level
Show answer
I clarify the requirements and acceptance criteria, then implement the change with tests on a branch. I open a pull request, let CI run automated checks, and address review feedback before merging. The pipeline builds a release artifact, tests it in staging, and deploys it to production after required approvals. I monitor production and roll back if needed.
- Agree on expected behavior and how to verify it before coding.
- Require passing automated checks and code review before merging.
- Promote the same tested artifact from staging to production.
- Plan monitoring and rollback; urgent fixes still need testing and review.
What the interviewer checks: The interviewer checks whether you understand the full delivery process and the safeguards that keep releases safe.
Other ways it was asked
- “What is the process for taking a change into production?”
- “How does a feature or production fix move from requirements gathering through deployment?”
- “How do you typically take software work from a ticket through testing, code review, and production?”
How is Jenkins used in a CI/CD pipeline?
Asked in 3 of 231 interviews · last asked Oct 23 · Tooling · Junior
Show answer
Jenkins is an automation server that runs CI/CD pipelines. I use it to fetch code after a change, build it, run tests, and publish a deployable artifact. I define these steps in a Jenkinsfile stored with the code, then deploy the same artifact to each environment, with approval before production if needed.
- Webhooks or scheduled checks can trigger builds when code changes.
- Agents run pipeline jobs and provide the tools each job needs.
- Configure failed tests to block later stages; deployment steps can call scripts, cloud tools, or plugins.
- Store secrets in Jenkins credentials, not in source code.
What the interviewer checks: The interviewer checks whether you can explain how Jenkins connects code changes, testing, and controlled deployment.
Other ways it was asked
- “How would you use Jenkins in a CI/CD pipeline to integrate deployment?”
- “How do you use Jenkins to support a CI/CD pipeline?”
- “How would you use Jenkins in a large AWS pipeline?”
Can you explain the different deployment strategies available in Kubernetes?
Asked in 3 of 231 interviews · last asked Jul 16 · Concept · Mid-level
Show answer
Kubernetes Deployments support RollingUpdate and Recreate. RollingUpdate gradually replaces old Pods; Recreate stops old Pods before starting new ones. Blue-green keeps two versions and switches traffic between them. Canary sends some traffic to the new version first; both patterns need extra setup beyond the Deployment strategy field.
- RollingUpdate is the default; readiness probes, maxSurge, and maxUnavailable help control availability during updates.
- Recreate causes downtime but avoids running old and new Pods together during an update.
- Blue-green needs extra capacity; switching traffic back supports quick rollback if data changes remain compatible.
- Canary limits initial exposure; check errors and performance before increasing traffic.
What the interviewer checks: The interviewer checks whether you understand rollout trade-offs and distinguish built-in Deployment strategies from broader release patterns.
Other ways it was asked
- “What types of deployments are available in Kubernetes?”
- “What deployment strategies are available in Kubernetes?”
How do blue-green deployments and rolling deployments work, and when would you use each?
Asked in 3 of 231 interviews · last asked Oct 1 · Concept · Senior
Show answer
Blue-green deployment keeps two environments: one live and one with the new version. After testing, traffic switches to the new environment; use it for a quick cutover and rollback. Rolling deployment replaces instances in batches; use it to limit extra capacity when old and new versions can run together.
- Blue-green needs capacity for both environments; switching traffic back does not undo database changes.
- Rolling deployments need health checks and enough healthy instances to keep serving traffic during replacement.
- Database changes must stay compatible with any application versions still running or needed for rollback.
- Canary deployment sends limited traffic to the new version first; choose it to test production behavior before expanding.
What the interviewer checks: The interviewer checks whether you can choose a deployment method based on capacity, compatibility, availability, and rollback needs.
Other ways it was asked
- “How do blue-green deployments and rollout deployments work, and when would you use each?”
- “How would you implement a blue-green or rollout deployment?”
- “What is a blue-green deployment?”
What is a canary deployment?
Asked in 3 of 231 interviews · last asked Sep 10 · Concept · Junior
Show answer
A canary deployment sends a small share of live traffic to a new version while the rest uses the current version. We monitor errors, speed, and key business results before increasing traffic. If problems appear, we send traffic back to the current version. Other strategies include rolling updates, blue-green deployments, and recreate deployments.
- Start with limited traffic to reduce the impact of failures.
- Set clear success and rollback rules before releasing.
- Canary deployments need traffic control and monitoring that separates results by version.
- Blue-green switches between two environments; rolling updates replace instances gradually; recreate stops the old version first.
What the interviewer checks: The interviewer is checking whether you understand gradual releases, risk control, and alternative deployment strategies.
Other ways it was asked
- “What do you know about the canary deployment approach, and what other deployment strategies do you know?”
- “What deployment strategies can you use besides canary deployments?”
How would you diagnose a slow CI/CD pipeline and reduce its runtime?
Asked in 3 of 231 interviews · last asked Sep 10 · Scenario · Senior
Show answer
I would measure queue time and each stage, then find which steps delay pipeline completion most. I would compare slow runs with earlier fast runs and check recent changes. Based on the bottleneck, I would cache dependencies, split tests across parallel jobs, or fix runner limits, then compare repeated runs with similar workloads.
- Check logs and timings for checkout, dependency downloads, builds, tests, and deployment health checks.
- Separate runner queue delays from slow job execution; each needs a different fix.
- Parallelize independent work and use cache keys that prevent stale dependencies.
- Compare typical and slow-run times before and after changes, without removing required tests or release checks.
What the interviewer checks: The interviewer wants to see whether you use measurements to find bottlenecks and prove improvements without weakening safety.
Other ways it was asked
- “How would you identify bottlenecks in a slow CI/CD pipeline and reduce its deployment time?”
- “How would you measure whether changes to a CI/CD pipeline reduced deployment time?”
- “If a pipeline used to take 5 minutes but now takes 25 minutes, how would you diagnose the issue?”
What is continuous integration, and why is it important?
Asked in 2 of 231 interviews · last asked Feb 27 · Concept · Junior
Show answer
Continuous integration means developers merge small code changes into a shared branch often, with automated builds and tests checking each change. It helps teams find bugs and conflicts early, when they are easier to fix. CI checks code before later release steps; it does not automatically mean deploying to production.
- Merge small changes frequently instead of keeping separate branches for a long time.
- Automated builds and tests give fast feedback on each change.
- Fix failed checks quickly to keep the shared branch healthy.
- CI supports delivery, but passing checks does not prove the software has no bugs.
What the interviewer checks: The interviewer is checking whether you understand both the team practice and the automated checks behind CI.
Other ways it was asked
- “What is continuous integration, and how does it fit into a software delivery workflow?”
How do you contribute to building and maintaining CI/CD pipelines, and how do you work with a separate DevOps team when one maintains them?
Asked in 2 of 231 interviews · last asked Apr 21 · Tooling · Mid-level
Show answer
I add and update build, test, and deployment steps, review pipeline changes, and fix failures caused by application code. When a separate DevOps team owns the pipelines, I propose changes through pull requests and follow their review process. I ask them for help with shared infrastructure, permissions, secrets, or changes that affect other teams.
- Keep pipeline changes in version control and test them before merging.
- Share failure logs and steps to reproduce when asking DevOps for help.
- Agree on ownership: application teams handle code issues; DevOps handles platform issues, depending on team responsibilities.
- Coordinate shared changes with DevOps and plan how to undo them if needed.
What the interviewer checks: The interviewer is checking whether you contribute directly while respecting ownership and working well with DevOps.
Other ways it was asked
- “How do you make changes to CI pipelines, and when would you ask DevOps for support?”
How do you use CI/CD in a software development workflow?
Asked in 2 of 231 interviews · last asked Sep 28 · Tooling · Junior
Show answer
I use CI/CD to check changes automatically and release them safely. For each pull request, the pipeline builds the code and runs tests before merging. After merging, it creates a versioned release package and deploys it to staging for more checks. Production deployment is either automatic or approved manually, with monitoring and a rollback plan.
- Keep pipeline configuration in version control with the code.
- Require successful checks and code review before merging.
- Promote the same tested release package from staging to production.
- Continuous delivery allows manual release approval; continuous deployment releases automatically after checks pass.
What the interviewer checks: The interviewer wants to know whether you can connect automated checks, team workflow, and safe releases.
Other ways it was asked
- “How have you used CI/CD in software projects?”
What are some popular DevOps tools?
Asked in 2 of 231 interviews · last asked Oct 7 · Concept · Junior
Show answer
Popular DevOps tools include Git for version control, Jenkins or GitHub Actions for CI/CD, Docker for containers, and Kubernetes for running containers. Terraform manages infrastructure, while Ansible configures systems. Prometheus and Grafana help monitor services. I would choose tools based on the team's needs and existing systems.
- Git tracks code changes; CI/CD tools automate builds, tests, and deployments.
- Docker packages applications; Kubernetes manages container workloads.
- Terraform provisions infrastructure; Ansible handles configuration and automation.
- Prometheus collects metrics; Grafana displays them in dashboards.
What the interviewer checks: The interviewer wants to know whether you understand common tools and where they fit in a delivery pipeline.
Other ways it was asked
- “Which tools would you use to build a DevOps CI/CD pipeline?”
How would you promote the same build artifact from non-production to production without rebuilding it?
Asked in 2 of 231 interviews · last asked Aug 19 · Tooling · Mid-level
Show answer
I would build once and store the artifact in a registry or artifact repository. The pipeline would deploy that exact artifact to each environment, using an immutable version or digest. After tests and any required approvals pass, it would promote the same artifact to production. Environment-specific settings and secrets would be supplied at deployment time.
- Use a digest or immutable version, not a mutable tag like latest.
- Keep environment settings and secrets outside the artifact.
- Require successful tests and any required approvals before production deployment.
- Record the deployed artifact version so rollback can use a previous artifact.
What the interviewer checks: The interviewer is checking whether you can deploy exactly what was tested while controlling configuration and release safety.
Other ways it was asked
- “How can the same build artifact be promoted automatically through successive environments without rebuilding it at each stage?”
- “How would you promote an artifact from a non-production environment to production?”
Tell me about Maven.
Asked in 2 of 231 interviews · last asked Jun 17 · Concept · Junior
Show answer
Maven is a build tool used mainly for Java projects. It uses a pom.xml file to define dependencies, build settings, and plugins. It follows a standard project layout and build lifecycle to compile code, run tests, and package applications. In CI/CD, it gives the pipeline a consistent way to build and check the project.
- Maven downloads dependencies, including their dependencies, from configured repositories and caches them locally.
- Lifecycle phases run in order; plugins perform the actual build tasks.
- mvn verify packages the project and runs configured checks, including tests.
- mvn deploy publishes artifacts to a remote repository; it does not deploy an application to a server.
What the interviewer checks: The interviewer checks whether you understand Maven's build lifecycle, dependency management, and role in CI/CD.
Other ways it was asked
- “Can you explain Maven?”
How would you manage environment-specific configuration without duplicating pipeline YAML?
Asked in 2 of 231 interviews · last asked Aug 4 · Scenario · Mid-level
Show answer
I would keep one pipeline and load environment-specific values from variable groups, configuration files, or a configuration store. A parameter selects the target environment, while shared steps stay in reusable templates. I would keep secrets in a secret store and limit access by environment.
- Keep pipeline steps shared; change only the values for each environment.
- Pass the target environment as a parameter and validate it against allowed choices.
- Store secrets outside YAML and restrict production access.
- Require approval for production deployments where needed.
What the interviewer checks: The interviewer is checking whether you can reuse pipeline logic while keeping environment settings and secrets separate.
Other ways it was asked
- “If certain values need to differ between production and non-production, how can you achieve that without duplicating configuration in the YAML?”
- “How do you manage environment-specific configuration without duplicating the pipeline?”

How this list is made
Every question here was asked by a real interviewer in a real job interview that a candidate ran MeetAssist in. After the call, the interviewer's questions are pulled from the transcript. Practice sessions, tests, exams and anything that was not a job interview are dropped.
Questions are rewritten so they make sense on their own: names of people, employers and clients are removed, and speech-to-text mistakes are fixed. Small talk, logistics and questions about one candidate's own résumé are left out. Rephrasings of the same question are merged, and the count is the number of different interviews it came up in.
The interviews come from candidates who use MeetAssist, so they lean towards software, data and AI roles: the shares describe these interviews, not every CI/CD interview. Answers to the most asked questions are written and checked by an editor; a "common mistake" is shown only when reviews of real answers in these interviews show it, with the count.
231 interviews, 150 candidates, Nov 2025 to Oct 2026. Updated every month with new interviews.
